# CMO Interview Questions (and How to Answer Them)

> CMO interviews test whether you can tie marketing to the company's growth, build and run a team, and earn the trust of the CEO and the rest of the leadership team. Expect questions on strategy, budget, measurement and leadership, and expect to be asked what you think of their brand.

## Key takeaways

- CMO interviews test whether you can tie marketing to the company's growth, build and run a team, and earn the trust of the CEO and leadership team.
- Expect CMO interview questions on strategy, budget, measurement and leadership, plus your view of their brand.
- CMO candidates are often asked to present a plan or point of view late in the process, so prepare one on the company's real situation.
- The questions a CMO candidate asks, about growth targets, budget and the CEO's expectations, are part of how they are judged.

## What does a CMO interview process look like?

Expect four to seven conversations over several weeks. A search firm or recruiter screen comes first, then the CEO, then peers on the leadership team (often the CFO, the head of sales or revenue, and the head of product), and sometimes board members or investors. Many processes end with a presentation of your plan for the company.

Every conversation is testing the same question from a different seat: will this person make the company grow, and can we work with them? The CFO wants to know you can defend a budget. The head of sales wants to know you'll help them hit their number. The CEO wants a partner who sees the whole business.

If you're moving up from VP, read [how to become a CMO](/career-guides/how-to-become-a-cmo/) for what changes at this level.

## Strategy questions

These test whether you think about the business first and channels second.

### What would you change about our marketing, and what would you keep?

**What they're checking:** whether you've done real research and can critique fairly. **How to answer:** name one or two strengths backed by evidence, then one or two clear opportunities, and say what you'd need to learn before acting. Keep it to one or two opportunities; a list of everything wrong reads as arrogance.

```text
I'd keep [a specific strength], because [evidence: e.g. your share of search has held at X% while the category grew]. The opportunity I'd look at first is [one gap], because [evidence]. Before I'd act on it, I'd want to understand [what you can't see from outside: margin by channel, the retention data, why a past campaign was stopped].
```

Treat the templates on this page as a way to order your thinking, not lines to deliver. At this level the CEO is choosing a partner they'll spend hours with every week, so let your own voice, opinions and sense of humor come through.

### Where does growth come from for us over the next three years?

**What they're checking:** whether you understand their business model as well as their marketing. **How to answer:** talk about customers and economics. New customers versus more from existing ones, which segments, which markets, and what marketing's role is in each.

### How do you build a brand while hitting quarterly targets?

**What they're checking:** whether you can balance long-term brand building with short-term demand without picking a side. **How to answer:** explain how you'd split investment, how you'd protect brand spend when pressure comes, and what early signals you'd report so the board sees progress before revenue shows it.

### How would you decide our marketing budget?

**What they're checking:** commercial judgment. **How to answer:** start from the growth target and what it takes to get there, look at what's working now by channel, and describe how you'd test and reallocate. Show you'd bring finance in early.

## Measurement questions

These test whether the leadership team will trust your numbers.

### How do you prove marketing's contribution to revenue?

**What they're checking:** that you can report in the CFO's language. **How to answer:** describe a measurement mix you've actually used (incrementality tests, media mix modeling, pipeline or cohort data) and be honest about its limits. Mention one leading indicator of brand health, such as [share of search](/guides/share-of-search/).

### Which metrics would you report to the board?

**What they're checking:** focus. **How to answer:** three to five numbers that connect to the plan, with how often you'd report them. Fewer is better.

## Leadership questions

These test whether you can build and run a team, and work as a peer to other executives.

### How would you assess the team you'd inherit?

**What they're checking:** fairness and speed. **How to answer:** listen first, meet everyone, look at work and results, then decide on structure. Give a time frame, usually 60 to 90 days.

### Tell me about a time you disagreed with a CEO or another executive.

**What they're checking:** whether you can push back and still keep the relationship. **How to answer:** pick a real disagreement, show how you used evidence, what happened, and what you learned. Let other people be right in some of your stories; nobody trusts a hero in every one.

```text
At [Company], our CEO wanted to [decision]. I thought [your view], because [evidence]. I asked for [a test, a smaller pilot, a week to bring data]. The result was [outcome in numbers]. What I took from it: [lesson about how you raise disagreement now].
```

### How do you work with sales and product?

**What they're checking:** that you see marketing as part of the growth engine. **How to answer:** describe shared goals, a regular operating rhythm and one example where working closely changed a result.

### How have you built a marketing team from scratch, or rebuilt one?

**What they're checking:** hiring judgment. **How to answer:** the roles you hired first and why, how you found people, and how the team's results changed.

## Questions about the company

### Why do you want to be our CMO?

**What they're checking:** that you chose them. **How to answer:** connect something specific about the company's situation to something you've done before. See [why do you want to work here](/guides/why-do-you-want-to-work-here/).

### What would your first 90 days look like?

**What they're checking:** whether you'd listen before acting. **How to answer:** a short plan with listening, an early win and the decisions you'd make by day 90. The [30-60-90 day plan guide](/guides/30-60-90-day-plan/) has a template.

## Behavioral questions

### Tell me about your biggest marketing failure.

**What they're checking:** honesty and learning. **How to answer:** a real failure with real stakes, what you missed, what you did about it, and what you do differently now.

### Describe a time you had to cut the marketing budget.

**What they're checking:** how you make hard calls. **How to answer:** what you cut, how you decided, how you protected what mattered and what happened to results.

## Questions to ask in a CMO interview

Your questions tell them how you think. Ask a few of these:

- What does the board expect from marketing in the next 12 months, and how will you judge whether it's working?
- Where do you and the CFO disagree about marketing spend today?
- What did the last CMO get right, and what would you want done differently?
- Which decisions will be mine alone, and which do you want to make together?
- What's the one number you'd most like marketing to move?

Choose the two that matter most for this company, and write a third based on something specific you learned in an earlier round.

## FAQ

### How long does a CMO interview process take?

Often six to twelve weeks, longer when a search firm and board are involved. Plan for several rounds and a final presentation.

### Should I prepare a presentation for a CMO interview?

Yes, even if they haven't asked for one yet. Have a short point of view on their brand, their growth and your first 90 days ready to talk through. If they set a formal case, see our guide to the [marketing case study presentation](/guides/marketing-case-study-presentation/).

### What do CEOs look for in a CMO?

A partner who understands the business, can show marketing's effect on growth in numbers, and builds a strong team. Chemistry matters a lot at this level, so be yourself.

### How much does a CMO earn?

It varies widely by company size and stage. See our [CMO salary page](/career-salaries/cmo/) for what public data does and doesn't show.

### What should you ask a CMO who is interviewing you for a role on their team?

Ask about the plan and how you'd fit it: "What does marketing need to deliver this year for the company to call it a success?", "Where is the team stretched today?", and "What would make this hire a clear win in six months?" Questions about how they work with the CEO and sales show you think beyond your own channel.

### How are fractional CMO interviews different?

They're shorter and more practical. Expect questions about scope (how many days a month, what you'll own and what you'll hand off), how fast you can diagnose the business, and how you've worked part-time with a team before. Bring a 30-day diagnostic plan rather than a three-year strategy. Our guide to [fractional CMO work](/career-guides/fractional-cmo/) covers the role.
